Which AI Visibility Metrics Actually Matter to a CMO?

The AI visibility metrics that matter to a CMO cover three layers: discovery, perception and business impact. Mention rate, share of voice and position show whether buyers encounter the brand. Which discovery metrics belong on the executive scorecard?

Start with a fixed set of real buyer questions. Mention rate is the percentage of checked answers that name the brand. Prompt coverage shows how much of the agreed question set was actually tested. Average position applies only when an answer presents an ordered shortlist.

AI share of voice answers a different question: what proportion of all recorded brand mentions belongs to your company within a defined competitor set? If your brand receives 12 of 40 recorded mentions, its share of voice is 30 percent. That figure is meaningful only when the questions, competitors, engines, region and testing window are disclosed.

The executive report keeps visibility, share of voice and average position separate and shows engine-level results. That prevents a strong result on one engine from hiding absence on another. For another transparent example, 18 brand appearances across 60 checked answers equal a 30 percent mention rate; that is not the same as share of voice.

How should a CMO measure brand perception?

Presence is not enough. A brand can appear frequently while being described inaccurately, attached to the wrong use case or framed negatively. Review narrative accuracy against current approved facts, then classify the answer's framing as positive, neutral or negative.

Do not compress those checks into mention rate. A named brand with an outdated product description has a discovery result and an accuracy problem. A useful executive view shows both, alongside the affected buyer question and original answer.

What does citation quality add?

Citation count measures visible source use, not the strength of the claim. Review whether the cited page is relevant to the question, authoritative for the subject, current, accurate and attached to the specific claim it appears to support.

According to Microsoft's AI Performance guidance, citation activity does not establish ranking, authority or a page's role within an individual answer. OpenAI similarly advises readers to open cited sources and warns that search results can be “incomplete, outdated, or incorrect.”

Record exact-page citations separately from other pages on the same domain. The difference between a mention, recommendation, ranking and citation explains why a visible source must not be reported as an endorsement.

Google says traffic from its AI features is included in Search Console's Web performance data and recommends combining that view with analytics measures such as conversions and time on site. OpenAI says ChatGPT referral URLs include a source parameter that publishers can track. These signals help connect exposure with behaviour, but they do not reveal every zero-click influence.

What should the CMO review each month?

Use a stable monthly panel with the same priority questions, plus a small monitored set for launches or reputation events. Show the current result, the previous comparable result and the evidence behind material changes. Add new questions deliberately rather than changing the denominator silently.

The question-to-evidence workflow keeps each metric attached to its buyer question, engine, answer and cited URL. Start with the three layers, publish the formulas beside the dashboard and investigate the largest evidence-backed movement before celebrating the headline number.
